Go through my unread mail and sort it into four buckets: needs me today, needs me this week, needs a two-line reply I should just send, and noise I can archive. For the two-line replies, draft them in my voice and show me all of them at once so I can approve in a batch. Do not send anything yet.
Cut his inbox time from ~50 minutes to about 12. The batch-approve step is the whole trick.
Review what the agent will be allowed to touch: send messages on your behalf, read email you connect. Ask it to show its plan and pause before anything that spends money, sends a message or changes an account.
